Performance Max vs Search campaigns: which to use in 2026

A single beam of light passing through a glass prism and splitting into separate coloured beams, a picture of one Google Ads budget spread across many channels

Google would love you to put your whole budget in Performance Max and let the machine sort it out. Sometimes that’s right. For a lot of service businesses, it quietly isn’t.

Performance Max has gone from the campaign nobody trusted to one of the main building blocks of a Google Ads account. It runs across everything Google owns, and it leans hard on automation. Search campaigns are the older, plainer tool: keywords, text ads, full control. The honest question in 2026 isn’t which one is better. It’s which one fits what you’re trying to do.

What each one actually is

A Search campaign shows text ads to people typing a specific query on Google. You choose keywords, you see exactly which ones spend and convert, and you can add negatives to cut waste. It works from day one and it is transparent.1

Performance Max is a goal-based, asset-driven campaign. You give Google a goal, a pile of images, headlines, descriptions and video, and it serves across Search, Shopping, YouTube, Display, Discover, Gmail and Maps at once, using machine learning to pick the combination for each auction.3 You get reach and automation; you give up keyword-level control and a lot of visibility into where the money went.

Do they compete? Yes, quietly

Google positions Performance Max as sitting alongside Search, not replacing it, and that’s fair.2 But because PMax can serve on Search too, it will happily bid on your own brand terms and take clicks that a cheaper brand campaign, or your free organic listing, would have won. That brand cannibalisation is one of the most common ways PMax flatters its own numbers.1 The fix is to add your brand to an account-level brand list so PMax stops eating searches you were going to get anyway.

The part that matters for lead-gen businesses

This is where the marketing spin and the data part ways. For ecommerce with a clean product feed and real online sales, Performance Max can genuinely outperform, serving products across channels while the algorithm optimises toward purchases.3 But independent 2026 data shows that for service businesses and B2B, Search campaigns beat Performance Max by roughly 25 to 45 percent on cost per qualified lead. PMax brings more volume, but lower quality.1 If your goal is booked jobs and predictable return, more raw leads at a worse close rate is not a win.

There’s also a cold-start problem. Performance Max needs somewhere around 30 to 50 conversions a month to learn properly, and most small accounts don’t generate that quickly.1 Point it at ten form fills a month and it optimises toward noise. And like every automated system, it is only as good as the conversions you feed it, which is why clean tracking matters so much. If a chunk of your real sales never reaches the algorithm, it optimises blind, the same trap we covered in the offline conversions 7-day rule.

If you do run Performance Max, run it well

PMax rewards good inputs and punishes lazy ones. A few things separate the accounts it works in from the ones it drains.

  • One theme per asset group. A product line, a service, an audience or a value proposition, not everything in one bucket. Start with one or two focused groups and scale what works.4
  • Feed it enough real creative. Aim for full asset coverage, plenty of images across aspect ratios, several headlines, multiple descriptions and at least one video. Every asset has to work on its own, because the system pairs them independently.3
  • Use search themes to steer it. You can give each asset group up to 25 keyword themes as directional input for the Search inventory, which is not full keyword control but is better than nothing.4
  • Protect your brand and your data. Add your brand to the account-level exclusion list, and make sure conversions, especially offline ones, are tracked and imported cleanly so it optimises toward revenue, not form fills.

So which should you use?

Start from your goal, not from Google’s nudge. If you sell products online with a solid feed and want scale, Performance Max earns its place. If you are a local or service business chasing booked jobs and predictable cost per lead, lead with Search, keep tight control of keywords and negatives, and add Performance Max only once you have the conversion volume and clean tracking to feed it. For most of the businesses we work with, that means Search does the heavy lifting and PMax is a considered addition, not the default. The short version

Performance Max is powerful and genuinely useful, mostly for ecommerce and for accounts with the conversion volume to teach it. For lead generation, Search still tends to deliver better cost per qualified lead, more control and more truth about where your money went. Don’t pick the campaign type Google promotes hardest. Pick the one that fits your goal, protect your brand terms, feed the automation clean data, and let the results, not the sales pitch, decide the mix.

Frequently Asked Questions

What is the difference between Performance Max and Search campaigns?

A Search campaign shows text ads for the keywords you choose on Google Search, with full transparency and control over keywords and negatives. Performance Max is a goal-based, automated campaign that serves across all of Google's channels (Search, Shopping, YouTube, Display, Discover, Gmail and Maps) using your assets, and decides placements and bids for you. Search gives control and clarity; PMax gives reach and automation at the cost of visibility.

Is Performance Max better than Search campaigns?

Neither is universally better; it depends on your goal. For ecommerce with a clean product feed, Performance Max can outperform by selling across channels toward purchases. For service businesses and B2B lead generation, independent 2026 data shows Search campaigns beat PMax by roughly 25 to 45 percent on cost per qualified lead, because PMax brings more volume but lower quality. Match the tool to whether you want scale or predictable lead quality.

Does Performance Max cannibalise brand and Search campaigns?

It can. Because Performance Max also serves on Search, it will bid on your own brand terms and capture clicks a cheaper brand campaign or your free organic listing would have won, which inflates its apparent results. The standard fix is to add your brand to an account-level brand exclusion list so PMax stops eating searches you were already going to get.

How many conversions does Performance Max need to work?

Roughly 30 to 50 conversions per month for the campaign to learn effectively, and each asset group ideally wants at least 20. Most small accounts don't generate that quickly, so pointing PMax at a handful of conversions a month tends to optimise toward noise. If you're below that threshold, a well-managed Search campaign usually delivers more reliable results while you build volume.

Should a local or service business use Performance Max?

Usually as an addition, not the default. Local and service businesses chasing booked jobs and predictable cost per lead tend to do better leading with Search, where keyword and negative control keep quality high, then adding Performance Max once there's enough conversion volume and clean tracking to feed it. Feeding PMax good conversion data, including offline conversions, is essential or it optimises toward low-quality leads.

How do I structure Performance Max asset groups?

Use one theme per asset group, defined by a product line, service, audience or value proposition, and start with one or two focused groups before scaling. Give each group full creative coverage: many images across aspect ratios, several headlines and descriptions, and at least one video, since the system pairs assets independently. Add up to 25 search themes per group as directional input, review asset ratings monthly, and replace weak assets.
